  1. Gather Inputs and Current ‘Jobs to Be Done’ 

Ask your team to write out from start to finish every task, big and small they are responsible for in helping work a deal and getting it across the finish line. Start broad (milestones) and continue to dig into the smallest of tasks, down to sending emails or reaching out to clients for a signature. Each of those can be grouped by the largest milestones with a project to keep things organized.

2. Analyze and Edit 

Bring your team together to review the results. Try to gather the following feedback from everyone involved. Some suggestions of valuable ranking or measurements: importance of job/task, intended result, estimated time to complete, resources needed, difficulty/skill of task, dependences, etc. If there are any areas that seem to overlap, are not high value to getting a deal across the finish line or improving the client’s experience, consider removing the need for that job in the workflow.

3. Document and Optimize
